## 1. 2025 Commission — Resolved

Ethan's 2025 commission has been recalculated. Based on the projections set in June 2025, the December sales target was not met (approximately $3,000 short). The arrangement has been modified as follows:

**Revised 2025 Formula:** Straight commission on the difference between 2025 total paint department sales and 2024 total paint department sales.

- Already paid to Ethan: $5,000
- Estimated additional amount owed: ~$2,000

## 2. Bonuses & Raises

**Effective immediately:**
- Jason — $750 bonus
- Paul Mealey — $1,500 bonus
- Jason & Paul Mealey — $2.00/hour raise, effective next week

## 3. 2026 Paint Commission Structure

- **Commission rate:** 6% on all paint department sales exceeding the 2025 baseline
- **2025 baseline (estimated):** ~$1,834,000 (final number to be confirmed)
- **Review:** Every 6 months
- **Full renegotiation:** February 2027

## 4. Paint Inventory Reduction Incentive

**Goal:** Bring total paint department inventory below **$300,000** for at least one day during 2026.

- **Current baseline:** ~$425,000
- **Incentive payout:** 10% of the reduction from baseline = up to approximately **$12,500**

**Strategies to achieve this:**
- Enter all customer POs properly in Epicor (reduces on-hand inventory automatically)
- Tighten Min/Max settings across all paint SKUs
- Reduce accessory and sundry counts (if 10 are on the hook, stock 5)
- Eliminate underperforming product lines to free shelf space
- Fire-sale slow-moving or dead inventory — even at a discount, it moves the number
- Order more frequently in smaller quantities

**Edwin and Ethan will collaborate** on inventory cleanup across both stores.

## 5. Possible Interim Target (Under Discussion)

An interim inventory target of **$325,000** with a **$3,500 bonus** is being considered to provide a stepping stone. Joe Lynch and Joey Young will finalize this and communicate back to Ethan.
